How Progression Works

At InCAS, swimmer development is a journey — not a race.

Our pathway is designed to support young swimmers from their first structured training sessions through to competitive performance, with clear stages of development and appropriate expectations at each level.

Progression is purposeful. It is not automatic, and it is never rushed.

Progression Is Individual

Every swimmer develops at a different rate.

Some progress quickly. Others develop steadily over time. Physical maturity, confidence, training consistency and technical understanding all play a role.

Movement between squads is based on a combination of:

  • Technical ability

  • Training attendance and commitment

  • Physical readiness

  • Racing confidence and skills

  • Attitude and coachability

  • Benchmark performance standards

Times alone do not determine progression. Long-term development always takes priority over short-term results.

How Promotion Decisions Are Made

Progression decisions are made collaboratively by the coaching team.

Swimmers are continually observed during training and competition. We review progress throughout the season and discuss readiness as a coaching group to ensure decisions are fair, consistent, and in the swimmer’s best interest.

When a swimmer is ready to move squad:

  • Parents will be informed directly

  • Training expectations will be clearly explained

  • Support will be provided during the transition

We do not operate surprise promotions or sudden changes without communication.

What Each Stage Focuses On

Each stage of the InCAS pathway has a clear purpose.

Aqua

Building water confidence, coordination and basic stroke shape in a structured club environment.

Blue

Developing consistent stroke technique and introducing structured training habits.

Junior Development

Refining technique, introducing race skills, and preparing swimmers for entry-level competition.

Junior Competitive

Structured training blocks, race preparation, and skill development across all strokes.

Youth Development

Increased training volume, technical refinement under fatigue, and race strategy understanding.

Youth Competitive

Performance-focused training, competition preparation, and long-term athlete development planning.

Each stage builds on the one before it. We avoid skipping steps — solid foundations matter.

Benchmark Times & Technical Standards

As swimmers move through the pathway, benchmark times and technical expectations increase.

These standards help guide decisions but are always considered alongside technique, consistency and maturity.

A full breakdown of progression criteria and performance benchmarks can be found in our downloadable Pathway Document.

Long-Term Development Comes First

Our priority is developing confident, capable young athletes who enjoy swimming and continue progressing over many years.

We do not fast-track swimmers purely for results, and we do not hold swimmers back unfairly. Decisions are made carefully, collaboratively, and with the swimmer’s long-term success in mind.

If you have questions about your swimmer’s development, please speak to your squad coach.

We are always happy to explain the journey.
